Discerning priorities: A matrix tool

A prioritisation matrix is a tool that helps organisations evaluate and rank various initiatives or priorities based on specific criteria. It enables leaders to make informed decisions about where to allocate their resources and attention. The matrix typically involves two key dimensions: potential impact and implementation ease.

• Potential Impact: This dimension assesses the potential positive or negative effect that an initiative can have on the organisation’s goals. The impact can vary from modest to extraordinary, and understanding this aspect is crucial for setting priorities that align with the organisation’s vision. 
• Implementation Ease: This dimension evaluates the level of difficulty or ease associated with implementing a specific initiative. It considers factors such as cost, time, required expertise, and inherent risk. Initiatives can range from straightforward to Herculean in terms of implementation ease. 

• Rank Initiatives: Begin by listing the potential initiatives or priorities you’re considering. These could be strategic goals, projects, or areas of focus.
• Assess Impact: For each initiative, evaluate its potential impact on the organisation’s objectives. Consider how closely it aligns with your envisioned future and the difference it can make in the long run.
• Evaluate Implementation Ease: Next, assess the ease or difficulty of implementing each initiative. Consider factors like resource availability, time constraints, and any potential challenges.
• Place Initiatives on the Matrix: Plot each initiative on the matrix based on its potential impact and implementation ease. This creates a visual representation of where each initiative falls within the prioritisation matrix.

• Lower Right Quadrant: Initiatives in this quadrant have a high potential impact and are relatively easy to implement. These are your top priorities and belong on your shortlist. 
• Upper Right Quadrant: Initiatives in this quadrant offer substantial potential impact but may pose implementation challenges. Consider making initial investments to tackle these high-impact opportunities. 
• Lower Left Quadrant: Initiatives here are easy to implement but may have a more modest impact. These are often quick wins and can be attractive, especially at the beginning of a strategic plan. 
• Upper Left Quadrant: Initiatives in this quadrant are both challenging to implement and offer limited potential impact. These should be lower priorities and may even be reconsidered or discarded. 

• Keep the List Short: Limit your top priorities to a manageable number, usually between 3 to 5. Having too many priorities can dilute your focus and resources. 
• One Big Thing: Consider identifying one overarching priority that stands out above the rest. This “One Big Thing” can serve as a rallying point for the organisation. 
• Stay Open to Change: Recognise that strategic plans are living documents. Be prepared to adapt your priorities based on new information, shifting circumstances, or emerging opportunities.
• Saying “No”: Declaring your priorities also means identifying what you won’t pursue at this time. Embrace the power of saying “no” to maintain focus.
